- Deep discovery: We ran discovery calls with leadership and ground-level teams to understand existing tools, subscriptions, workflows, confidence levels, and what had already been tried.
- AI Acceleration sessions: We delivered two intensive workshops spaced two months apart so the team could absorb the material, apply it, and return with sharper questions. Every session included hands-on building.
- The full Claude ecosystem: We trained the team across Claude Projects, Claude Skills, Claude Cowork, and practical workflows inside Excel and PowerPoint, with every team member building role-specific Skills on the day.
- A shared framework: We introduced a company-wide lens of core, cost, and opportunity, alongside a prioritised AI backlog labelled by complexity and value so the team could start with quick wins and build momentum.

My key takeouts from our AI transformation so far: - Managing tools, automations and agents is critical. We're assigning a lead to every tool and exploration. Colleagues get a month to 'explore and adore' or 'explore and deplore'. If it's the former, they train the rest of us and ideally cut an old tool in the process (aiming for one-in, one-out, to stay cost neutral). - Proper AI learning can't be a fleeting dabble. You have to accept a bit of grind. - Without management-level coordination, you risk subscription cost blowouts and duplicated effort.
